Commercial Refrigeration: Repair or Replace?
A clear decision framework for whether to repair or replace a commercial cooler, freezer, or ice machine — the 10-year rule, the 50% rule, refrigerant, and efficiency.

Repair almost always wins for fan motors, controls, gaskets, doors, and minor sealed-system faults. Replacement becomes the better choice when the repair is a compressor or an evaporator coil, the equipment is past two-thirds of its expected life, and the cabinet, doors, and other components are also worn — or when the system still runs R-22.
The framework
Ask four questions:
1. What does the repair cost as a share of replacement? If a single repair is more than ~50% of comparable new equipment, that weighs heavily toward replacement.
2. Where is the unit in its life? Typical service lives: reach-ins and prep tables 8–12 years, walk-in condensing units 10–15 years, ice machine heads 7–10 years, walk-in boxes/panels 20+ years. Past two-thirds of that, expect more failures.
3. What refrigerant does it use? An R-22 system is on borrowed time — reclaimed-only refrigerant can exceed $100/lb, and any significant leak repair changes the math toward a retrofit or replacement. New equipment also runs lower-GWP A2L refrigerants.
4. What’s the efficiency gap? A 12-year-old glass-door merchandiser or ice machine can use 30–50% more energy than a current ENERGY STAR model. On high-runtime equipment in OKC’s climate, that difference can pay back a chunk of a replacement over its life.
Repair when…
- The fault is a fan motor, capacitor, contactor, control board, thermostat, gasket, door closer, defrost heater, or TXV.
- The cabinet, coil, and doors are sound.
- The unit is under ~8–10 years old.
- It’s a walk-in box (replace the condensing unit or evaporator, keep the panels).
Replace when…
- The quote is a compressor or evaporator coil and the unit is 10-plus years old with other worn components.
- You’ve had multiple failures on the same unit in a year.
- It runs R-22 and needs sealed-system work.
- The cabinet is corroded, doors won’t seal, or the frame is failing.
